The operating model

Human-led, AI-run.

Technology should run the repetitive operating system of the agency. People should remain accountable for judgment, relationships, negotiation, service recovery and conversion.

This is the principle every TravCloud implementation is built on. It is also the reason we say no to certain automation requests.

Where the problem actually is

Travel agencies rarely suffer from a shortage of activity. They suffer from fragmentation.

Leads arrive through multiple channels. Supplier information is scattered across messages and spreadsheets. Teams repeatedly research destinations, check availability, build quotations, follow up, publish promotions and answer the same categories of question.

Each of those tasks is individually manageable. Together they create an operating model that is difficult to scale — and a structural mismatch, where skilled sales staff spend a disproportionate share of the day on desk work while the activities that genuinely need a human compete for whatever attention is left.

The opportunity is therefore bigger than adding a chatbot or automating a few isolated tasks. It is to build an integrated operating layer across supply, marketing, sales and servicing.

Why point automation is not enough

The limitation is not the absence of software. It is the absence of orchestration.

A website, CRM, social scheduler, quotation template, messaging tool and supplier spreadsheet can each solve a local problem while still leaving the agency with a fragmented end-to-end process. Data should move with the customer and the product, so the agency does not rebuild context at every stage.

AI is not the owner of the customer relationship. It is the layer that keeps the workflow moving and identifies where human attention is valuable.

The responsibility split

Machines take the volume. People keep the authority.

Full autonomy is the wrong design target for a travel business. Preferences are subjective, disruptions are inevitable, supplier conditions change, and trust decides who gets the booking.

The customer lifecycle

Nine stages, one continuous record.

01

Discover

The customer sees an offer on your website, Instagram, Facebook or a direct WhatsApp campaign.

02

Converse

WhatsApp captures intent and trip requirements in natural dialogue.

03

Configure

The request is mapped to available product components and a tailored itinerary is created.

04

Price

Your approved commercial rules are applied to supplier costs.

05

Propose

A customer-specific quotation and trip explanation are generated in your brand.

06

Nurture

The system follows up, detects inactivity and offers a human conversation.

07

Convert

A salesperson negotiates, resolves concerns and closes. Always a person.

08

Service

The journey record supports pre-travel, and in future phases in-trip assistance.

09

Retain

Post-trip reviews, feedback, referrals and relevant future offers re-enter the lifecycle.

Governance

What must stay under agency control.

An AI-run operating layer is only valuable when it is governed. Treat automation as operational infrastructure, with explicit ownership of the rules it follows and the data it uses.

Control domainOperating principle
Supplier approvalAI may discover and organise; authorised staff approve supplier relationships and commercial inputs.
Pricing authorityMarkup logic, discount permissions and override thresholds are defined by the agency.
Brand governanceTone, claims, disclaimers, templates and publishing permissions are centrally controlled.
Human escalationHigh-value, ambiguous, sensitive or unusual cases are routed to people.
Data protectionCustomer and supplier data are processed with access controls, retention rules, consent where required and appropriate security.
AuditabilityMaterial automated actions are traceable, so staff can understand what was sent, calculated or escalated.
Quality assuranceGenerated itineraries and advice use validated sources, clear confidence boundaries, and human review where an error could materially affect the traveller.
A note on lead screening

TravCloud can hold back detailed commercial information where an enquiry appears to come from another market participant. That screening must stay transparent to your authorised staff, use lawful and proportionate data sources, and never be treated as infallible. The correct response to uncertainty is escalation to a human — not an irreversible automated decision.

Measurement

Judge it on operating economics, not on features shipped.

The strongest business case is not the number of AI features deployed. It is the measurable change in how your agency runs.

  • Lead response time, and the share of enquiries answered within your target service level
  • Time from qualified enquiry to first usable quotation
  • Share of quotations generated with minimal manual re-entry
  • Follow-up coverage, and the ageing of unattended opportunities
  • Conversion rate by lead source, destination, advisor and campaign
  • Gross margin consistency and frequency of pricing overrides
  • Administrative hours per booking, or per sales advisor
  • Number of active destinations and verified supplier relationships you can manage
  • Customer repeat rate, review rate and post-trip engagement
  • Human intervention rate — not to minimise it, but to make sure people are spending time where their involvement improves the outcome
